whole shoulder

Ordered a hog from the butcher and told him I wanted the whole front shoulders (picnic and butt). Read some posts saying the picnic portion sometimes comes with the skin still on. If that is the case, do you guys remove the skin before or after smoking? Thanks. Looking forward to trying a whole shoulder.

i always remove it before and i try not to leave to much fat on top of the meat ... maybe 1/4 or 1/8" ...
 
I leave some of it on. I trim most of it back, but leave a small amount surrounding the bones near the top of the picnic.
