Babybacks 2-2-1 method

So, if youre cooking babybacks using the 2-2-1 method is the first part of the cook over when the meat starts pulling away from the bone?

I made the mistake once of following exactly 2 hours, 2 hours, 1 hour and they didnt turn out good.

Im assuming the time is more of a guideline. Correct?
 
It is a guideline. For spares I follow the 3-2-1 and baby backs I go 2-1-30 minutes. Usually my bones dont start pulling back until I wrap them. The first part of the process in getting smoke and color.

What happened last time that made them not good?
 
at 275 I do mine 2 hrs unwrapped to get the smoke and color, 1.20 mins wrapped then about 30 mins to set up and then sauce up.....
